Indonesian automotive sales dropped by 44% in 2020 due to the COVID‑19 pandemic, forcing manufacturers and suppliers to seek cost and loss reduction across production lines. This study focuses on improving the performance of an 800‑ton stamping machine at PT XYZ, a car component supplier, where stamping is a high‑cost, critical upstream process. Overall Equipment Effectiveness (OEE) is used as the primary performance metric, with initial OEE at 62.4%, largely constrained by low availability caused by long die changeover times. The research applies the DMAIC (Define, Measure, Analyze, Improve, Control) framework, supported by Pareto and fishbone analysis, to identify die changeover as the dominant source of downtime. The SMED (Single Minute Exchange of Dies) method and several kaizen ideas are then implemented to reduce setup and adjustment losses. As a result, die changeover time is reduced from 17.1 to 11.2 minutes, increasing OEE from 62.4% to 78.2%, moving the process closer to world‑class performance and supporting cost reduction during the pandemic.
